df90 convert "extra long" to "long shaft"

Hey Guys!
Looking at a 2003 Johnson df90 with 25inches shaft for a good deal. My boat calls for 20inches. Need expert advice on what it take to convert to just Long shaft. Is it just removing the 5 inches extension and part of the shaft or more? Just share some thoughts.

Would have to replace drive shaft, shift shaft and water tube.

Or . . . perhaps look for an adapter/jack plate setup.
